In the ISO context, audits are critical in ensuring that businesses meet the chosen ISO Standards requirements, and are mainly divided into two types: Internal Audits and External Audits.

Internal Audits:

Internal audits are conducted by or on behalf of the organisation for internal review. Their primary intent is to assess the effectiveness of a company’s processes, internal controls, and corporate governance. Internal audits are required by the ISO Management System Standards and need to be conducted regularly. Evidence of these audits (the reports) will be checked by the Certification auditor during the external audits.

Internal audits are pivotal in facilitating continual improvement of a business and its management systems by:

External Audits:

External audits, on the other hand, are performed by an independent organisation. In the context of ISO and Certification, they are conducted by a CAB (Conformity Assessment Body), a third-party accredited organisation, commonly known as Certification Bodies or Certifiers.

Certification to ISO Standards, such as ISO 9001 for Quality Management, ISO 14001 for Environmental Management, ISO 45001 for Occupational Health and Safety Management, and ISO 27001 for Information Security Management, can only be achieved if the business has a successful external/Certification Audit with a CAB. The primary purpose of these audits is to certify that the organisation’s management systems are effectively implemented and are meeting the requirements of the ISO Standard(s).

In summary, key aspects of external audits in the ISO certification context include:

Once a business has obtained ISO Certification(s), a three-year certification cycle commences. Throughout this period, the Certification Body will conduct annual Surveillance Audits to ensure that the Business Management System is still meeting the ISO Standard(s) requirements and the company’s operational needs. At the end of the three years, a re-certification audit is conducted to renew the Certification, and the cycle starts again.

Inspections – Understanding the role of these in organisations

An inspection generally involves observing a location or a product to confirm it meets applicable standards and other defined requirements. A typical example is site safety inspections, which primarily identify hazards and potential risks in a given setting and ensure that health and safety measures in a business premises are properly implemented and effective.

Inspections tend to focus on specific elements, such as physical conditions, safety, and/or equipment.

Risks of an Invalid Certification

Working with suppliers with an invalid Certification poses significant risks to organisations across various fronts. Firstly, it can lead to operational disruptions and financial losses. Suppliers with forged or outdated Certifications may fail to meet expected quality standards, resulting in unsatisfactory outcomes such as delayed deliveries, and unhappy customers, just to name a few. In addition, businesses may face damage to their reputation if products or services provided by uncertified suppliers do not meet regulatory requirements or industry standards.

In addition, invalid Certification can also expose organisations to legal risks and contractual disputes. Regulatory authorities may impose penalties or sanctions on organisations that rely on invalid certification to demonstrate compliance with industry standards.

By verifying the validity of Certificates, organisations demonstrate their dedication to due diligence and transparency, fostering trust among stakeholders. Customers, suppliers, and partners can have confidence in the reliability and consistency of products and services provided by certified organisations.

Checking to See if a Certificate is Valid

There are a few ways to verify the authenticity of a Certificate. The three below can be conducted online: 

Since 2020, the International Accreditation Forum (IAF) made available a global online register. Any Certificate worldwide can be verified on the platform by searching the business name.

Go to IAF CertSearch and type the business name in the search bar. If the business is certified, it should show up. You can then click on the listing to validate the currency of the Certificate(s), accessing information like the Accreditation and Certification Body and the scope of the Certification.

This is considered the simplest and easiest way to verify that a Certificate is valid. However, it is important to note that you have a limited number of daily searches, and when that threshold is reached you’re requested to sign up.

You can also verify a Certification via the local Accreditation Authority websites. For Australia and New Zealand, the local authority is the Joint Accreditation System of Australia and New Zealand, also known as JASANZ.

To check if the Certification is valid, head to the JASANZ Certified Organisations Search on the JASANZ website. You can simply type in the organisation name and country and then click “apply”. All the valid Certifications for that business will appear, and again, you can click on the one(s) that you’re interested in to verify whether the status is active.

Another alternative is to verify an ISO Certificate directly with the Accredited Certification Body.

The first step here is to check that the provided Certificate holds the logo of a local Accreditation Authority for that region, such as JASANZ for Australia and New Zealand. A certificate holding an Accreditation Authority logo and/or IAF logo is recognised internationally.

Go to the website of the Accredited Certification Body, and look for a Certification search tool. Please note that this search process can vary significantly from Certifier to Certifier, with different website structures and required information. Also, not all Certifier websites provide this tool, and in these cases, contacting them could also be an option to ask for the validation of a Certificate.

Achieving ISO Certification is not an isolated event; rather, implementing a Management System involves more than merely checking a box or displaying a certificate on the wall. It necessitates the development of a holistic system that is embraced throughout the business. Consequently, the actions taken after obtaining ISO Certification are just as crucial as the initial decision to implement the standard.

But what actually needs to happen after Certification is achieved?

In this blog about navigating the next steps after achieving ISO certification, you’ll get to learn the following: 

Understanding the ISO Certification audit cycle

The most common ISO Management System Certifications (i.e. to ISO 9001:2015, ISO 45001:2018, ISO 14001:2015, ISO 27001:2022 etc.) are issued for a period of three years.

Certification is achieved upon successful completion of the initial Certification Audits (also known as External Audits) conducted by an Accredited Conformity Assessment Body (CAB), consisting of Stage 1 and Stage 2 Audits:

Organisations will be required to address any adverse findings from these audits in order to achieve Certification. Once this is done, the auditor will assess if the issues have been appropriately addressed. If there are no further gaps, the CAB will issue the organisation with its ISO Certificate(s).

12 months after the initial Certification Audits, the CAB will conduct the first Surveillance Audit. The same process is followed for two consecutive years after the initial Certification.

Surveillance Audits are less intensive than the initial Certification audits. They are a “snapshot” in time of the auditor’s review to ensure the management system still meets the main elements and intents of the ISO Standard(s). Not every element will be reviewed during a surveillance audit. If there are any gaps, a non-conformance is raised and the organisation is responsible for addressing such issues to ensure ongoing Certification.

At the end of year three, the management system will undergo a Recertification Audit. This process is similar to the initial Certification Audits, but a bit shorter and only one audit visit – which can happen over a few days, depending on the standards, business size and risks. The aim is to verify that the management system continues to fully conform to all requirements of the Standard(s). Upon a successful outcome, the CAB will provide the organisation with a newly issued certificate, and the 3-year Certification Cycle starts over again.

Ongoing management activities required by organisations

To maintain ISO Certification and conform with the requirements of the ISO Standard(s) (to achieve successful annual audit results), a few activities need to be conducted on a regular basis.

Any identified gaps in the organisation’s system can result in major or minor non-conformances OR improvement opportunities raised by the auditor. Depending on the severity of the identified issue, the organisation can be at risk of losing its ISO Certification as a consequence.

At a minimum, the following activities must be completed to maintain the Certification as per the standards requirements: 

1. Management review and business planning update
2. Regular internal audits
3. Check up on and resolve open issues

Below is a more detailed explanation of the base-line activities that should be conducted to meet the ongoing ISO management requirements:

1. Management Review & Business Planning Update

Management reviews are required to be conducted and documented on a regular basis (at least annually). As part of this review, organisations should revisit their business planning such as objectives and targets, and other strategic and essential documentation such as interested parties analysis, SWOT/PESTLE analysis, as well as their business risk and opportunity assessment etc. It’s important that these documents are not only reviewed but also up-to-date.

2. Regular Internal Audits

The ISO Standards state that internal audits have to be conducted by an individual who is independent of the business process being audited. Ensuring the internal auditor isn’t usually involved in the processes being audited maintains the objectivity and impartiality of the internal audit process. It’s important to note that external auditors may ask for proof of internal auditing competency, meaning that the internal auditor must be trained and deemed competent in conducting effective management systems internal audits.

Internal audits are useful to find out if your management system processes and documents are up to date, relevant and reflecting how the actual activities, services and operations are conducted in the organisation. When conducted effectively, they’re a great tool to facilitate continual improvement. It is essential to conduct internal audits regularly, for example, on a quarterly basis or as specified otherwise in the internal audit schedule.

The internal audit schedule needs to cover any system requirements as well as the requirements of the ISO Standard(s) and take a risk-based approach. Some businesses may opt to engage with an external consultant to conduct these audits, while others may choose to use their own internal resources (their employees).

However, for someone in the business to conduct internal audits, they need to be deemed competent to do so, and the first step is training. 3. Check up on and Resolution of Open Issues

This should be a time for the organisation’s team to check on any “open” and/or “work in progress” issues raised in the previous external and internal audits, and plan actions to address and close them. When doing so, it’s important to pay special attention to issues reported in your previous external audits, such as Non-Conformances (NC), Opportunities for Improvement (OFI), or Observations (OBS).

For example, if the auditor finds that a previously raised minor NC has not been effectively addressed by the time of the next audit, it may turn into a major NC. A major system nonconformity can jeopardise your Certification.

How to plan the ongoing certification management activities

Conducting regular internal audits, management reviews, business planning updates and checking on any open issues is an excellent way to start with system ongoing management activities.

However, there is more to it and if you feel like you need a more structured approach, you can schedule the necessary activities in your calendar. For example, conducting employee performance reviews, documented team meetings, regular site safety inspections, etc.

What is an Integrated Management System?

An Integrated Management System (IMS) is designed to integrate all systems in place within an organisation. That way, the organisation can work as a singular unit towards the same goals, increasing efficiency and productivity within different teams. If you’re in the process of becoming certified, or are currently certified, to two or more ISO Management System Standards, taking an integrated approach is highly advisable. 

To provide further context, when we talk about an Integrated Management System, it means that you don’t need to create separate management systems to meet the requirements of each individual ISO Standard. Rather, you can create one management system for your organisation which integrates the requirements of the standards with your current operational practices, as well as with each other. This is possible by building the management system around your existing business processes, and not by the clauses of the standards. 

For example, you should have a single management system that will meet the requirements of ISO 9001, ISO 14001, ISO 45001 and ISO 27001. You should not have a separate Quality Management System, Environmental Management System, Health & Safety Management System and Information Security Management System. There are many overlapping requirements across the four main ISO Standards we’re referring to here, and it just doesn’t make sense to have some information repeated up to 4 times across separate systems.

Organisations often view their systems as separate units, leading to unforeseen conflicts that hinder productivity and efficiency. Integrating management systems unifies teams, transforming them into a cohesive unit. Consolidating information and processes into a singular system brings numerous benefits, such as heightened efficiency, increased productivity, reduced overhead costs, and superior advantages over running parallel individual systems.

Why take an Integrated approach to a Business Management System? 

In addition to reaping the individual benefits offered by each ISO Management System Standard, an IMS provides the advantage of a more cohesive and streamlined system, integrating tools and processes for easier management.

Working with fragmented systems often results in communication challenges, inefficiencies in time and cost due to duplicated work and information across departments, and even a negative impact on employee morale due to a lack of aligned objectives.

By adopting a holistic approach with an IMS, an organisation can collaboratively pursue unified goals, saving valuable time and resources, and enhancing efficiency by eliminating the frustrations associated with managing distinct processes for each discipline covered by the management system.

For instance, through an integrated approach, a single Risk Management Process can encompass various aspects related to all standards. This approach promotes consistency across different topics, allowing for a streamlined and harmonised approach. The benefits of integration can similarly be applied to Training, Internal Audit, Management Review, Issues Management, and Continual Improvement processes.

The benefits of using an IMS don’t end there. Here are more benefits that organisations may experience by adopting an IMS:

Implementing an Integrated Management System with multiple ISO Management System Standards

As mentioned earlier, the most popular ISO Management System Standards have some similar and overlapping requirements that can be integrated into a single system.

ISO 9001:2015 for Quality, ISO 45001:2018 for Health & Safety, and ISO 14001:2015 for Environmental Management are commonly integrated into a single management system due to their overlapping requirements. These standards serve as benchmarks for various industries, prompting the need for an integrated approach. While the ISO 27001:2022 Information Security Management System Standard and other management system standards are less commonly integrated, it’s important to note that they can also be incorporated into a single management system.

Implementing an Integrated Management System (IMS) provides a cost-effective solution for efficiently meeting the requirements of multiple ISO Management System Standards. You have the flexibility to develop your integrated system as a whole or in stages when adding new standards. For instance, if your business is already certified to two ISO Management System Standards and plans to pursue certification to a third standard in the future, it can and should be integrated into your existing management system.

An IMS also allows you to easily extend the scope of your ISO Management System and its  Certification(s) to encompass multiple brands, branches, and locations under the same business group. This extension and integration can apply to parts of the business that were not initially covered during the development of the management system, eliminating the need for separate systems for each brand or branch. 

Extending the scope of your Integrated Management System can be done at any point during the three-year certification cycle. You can opt for scope extensions during scheduled annual surveillance or re-certification audits. Alternatively, a dedicated scope extension audit can be conducted if you prefer not to wait until the next scheduled audit. You just need to coordinate and communicate these changes with your chosen Certification Body.
